No Bugs Filed. No Trust Earned
Modern testing creates a strange trust problem: the better QA gets at preventing bugs, the less visible its work becomes. Here is why teams mistake testing activity for quality and how to build trust without the rituals.
After leading testing modernization across several teams, I kept running into the same strange reaction: the better testing became, the less confident some people felt about it. The old process was slow, it produced too many defects, too much manual work, and too much stress. Yet people trusted it. Why?
Because they could see it.
They saw tickets being created, regression runs, releases being blocked, and QA signing off. The new approach produced fewer of all those things. Then suddenly, people weren’t asking whether quality had improved.
They were asking: “How do we know testing actually happened?”
Visibility as a Proxy for Value
It starts with small, tangible things: tickets created in the tracking system, new data on the staging environment, someone running manual regression before a release, occasionally blocking one. Everyone in the company can see them — the developer watching the Jira board, the manager seeing the QA column fill up, the product owner observing the sign-off ritual before every deploy.
And so people feel safe. Not because the testing is effective, but because they can see it happening.
We tend to judge what we cannot directly measure by the evidence that is easiest to see. In psychology, this is related to the availability heuristic — but you do not need the term to recognize the pattern. What you do need to recognize is that visibility is not the same thing as effectiveness. The testing becomes a performance, and the audience judges it by what they can observe.
The result: testing is valued not by what it prevents, but by how much evidence it produces. Tickets filed, test runs logged, regression issues found, releases held. These become proxies — not because anyone decided they should be, but because they are the things people can point to.
The Best Defect Never Gets a Jira Ticket
Here is the inversion that most teams never fully accept: the goal of QA is not to find bugs. It is to prevent them from existing.
The best bug is the one that never existed. The best Jira ticket is the one that was never created. The best staging environment is one running a stable version — not because everything passed manual regression, but because issues were caught at the API layer, in a pipeline check, before a single line reached the shared environment.
But prevention is structurally silent. When a test suite catches an incompatible contract change before it merges, nothing happens. The developer gets a red pipeline, fixes it, and pushes again. No ticket is created, no staging data is corrupted, no release is blocked. From the outside, it looks like QA did nothing — because the outcome of good QA is exactly that: nothing going wrong.
This creates a genuine measurement problem. You cannot file a bug for something that never occurred. You cannot demo the absence of incidents. You can only point to outcomes over time, and that requires a team willing to read the signal.
What Gets Noticed Gets Done
The visibility problem does not stay in people’s heads. It shapes what engineers actually do. Filing many bugs makes you look valuable. Preventing them from ever existing makes you look like you have nothing to show.
That is not a small thing. If that is how output gets measured, people will produce output that gets measured. They will write tests that find bugs rather than pipelines that prevent them. They will surface issues in ways that are easy to point to.
When I drove modernization across teams, this came up every time. The engineers who had built their credibility on visible activity were not against better quality. They were afraid of becoming invisible. And that fear made complete sense — the organization had no framework yet for recognizing prevention as work.
The Transition Nobody Warned You About
Moving a team from one model to the other creates a specific window of organizational anxiety — and most teams are not prepared for it. The moment the old rituals stop — no more manual regression, no more blocked releases, no more tickets flooding the board — the silence is uncomfortable. The new approach is running: tests in the pipeline, contract validation on every merge, automated checks before the code touches staging. But the team has not built trust in it yet. The confidence that used to come from watching QA work now has nowhere to land.
This is often the most uncomfortable moment of testing modernization — and one of the easiest places for a technically sound transformation to lose organizational support. Not because quality drops — it often improves immediately — but because the team has lost its proxy and has not yet learned to read the new signals. The question “who actually tested this?” starts appearing in stand-ups, in code reviews, in Slack. It is not a question about quality, but a question about trust.
The mistake is to respond by reinstating the old rituals. What is actually needed is a new model — one that moves through three stages:
Visible activity → “I can see QA doing something.”
Observable outcomes → “I can see what testing is protecting us from.”
Trust → “I no longer need to watch QA to believe the system is protected.”
Old QA lived at stage one. The anxiety of modernization is the gap between stage one and stage three. The path through it is stage two.
From Visible to Observable
The distinction matters: making testing less visible is different from making its impact unmeasurable. Conflating those two things is what drives the anxiety spiral.
Some signals are worth surfacing — split by what they tell you about:
The Test System:
- Suite stability — pass rate over time, not a one-time snapshot. A 99.9% passing suite can still provide terrible protection if the wrong things are tested. Pass rate tells you the suite is stable; it does not tell you the product is safe.
- Flaky test rate — indicates how much confidence you can place in the suite’s results
- Execution time — indicates whether the feedback loop is fast enough to act on
- Critical path coverage — whether the scenarios that actually matter to the business are included
The Outcome:
- Escaped defects — issues that reached production undetected
- Regression rate — how often previously working behavior breaks
- Rollbacks and hotfixes — the operational cost of what got through
- Time to detect — how long it takes the system to signal that something has gone wrong
These are readable by anyone without QA expertise. They answer the question stakeholders actually care about: is the system getting more stable, or less? That said, not all metrics are worth tracking — the goal is a small set of outcome-focused signals, not a reporting system that nobody reads.
The format matters as much as the metrics. A dashboard linked from the team wiki that nobody visits is not observable — it is archived. Observable means appearing where decisions are made: a CI status in every PR, a one-liner in the weekly team update, a release note that credits automated coverage for zero regressions.
Every defect caught before it reaches staging is a brick of confidence — but only if someone knows it happened. Every incompatible change blocked at the pipeline is a prevented incident — but only if the team sees what the test caught, not just that the build failed.
The Confidence That Actually Holds
The goal is not to make testing visible again. It is to make the consequences of testing visible.
The best QA often produces nothing you can point to at the moment: no tickets, no blocked releases, no dramatic regression demo. It produces fewer incidents, fewer hotfixes, fewer rollbacks, and fewer “how did this get through?” conversations.
At first, that silence feels like nothing is happening. Eventually, it becomes the thing people trust.
The strongest evidence of quality is not how much testing you can see. It’s how little damage you see afterward.
